The Situation
Craft Studio had been stuck at the same revenue for two years. Every time they tried to grow, something broke. They'd take on more clients, quality would drop, clients would leave, and they'd end up back where they started.
Lisa Okonkwo, the director, had tried hiring. But new designers took months to train, and half of them didn't work out. She was doing 60-hour weeks just to keep things running.
The ceiling felt real. $50K/month seemed to be the limit for a studio their size.
What We Found
We looked at their services, pricing, and operations. Three problems stood out.
First, every project was custom. A logo project for Client A looked completely different from a logo project for Client B. This made quality control impossible and training a nightmare.
Second, pricing was all over the place. Similar projects had 40% price differences depending on who scoped them.
Third, hiring was reactive. They'd wait until they were overwhelmed, panic-hire, and hope for the best.
What We Built
We rebuilt their service model from the ground up.
We created three productized packages: Brand Foundation, Brand System, and Brand Launch. Each had fixed deliverables, fixed timelines, and fixed prices. Clients knew exactly what they were getting. The team knew exactly what to deliver.
We built a hiring system with a clear pipeline. Portfolio review, paid test project, two-week trial, then full onboarding. No more guessing if someone was a good fit.
We also created a simple capacity planning model. Lisa could now see exactly when to hire based on projected revenue, not gut feeling.
The Results
Revenue grew from $50K to $180K per month over eight months.
The team grew from 4 to 11 people. Every hire made it through the trial period. No mis-hires.
Lisa's hours dropped from 60 to 45 per week. Still busy, but sustainable.
The studio stopped competing on price. Their packages were premium, and clients paid for them because the value was clear.
