The Situation
Metric Agency was doing well. Clients were happy. Revenue was steady. But behind the scenes, the team was drowning in manual work.
Every Monday, three team members spent their mornings pulling data from six different platforms. Google Ads, Meta, LinkedIn, GA4, client CRMs, and spreadsheets. They copied numbers, formatted reports, and sent them out. By Tuesday, they could finally start actual work.
Sarah Chen, the founder, knew this was a problem. She had tried building dashboards before. Twice. Both times, the setup took forever, the data broke, and eventually everyone went back to spreadsheets.
What We Found
We ran a two-day audit and found the issue wasn't the tools. It was the workflow.
The team was reporting on 47 different metrics across clients. But when we talked to those clients, only 12 of those metrics actually mattered to them. The rest was noise that nobody read.
We also found that 60% of the manual work was reformatting, not analysis. The data existed. It just lived in the wrong places.
What We Built
We designed a centralized reporting system with three layers:
First, we connected all data sources to a single warehouse. No more logging into six platforms.
Second, we built client-specific dashboards showing only the metrics each client actually cared about. Clean, simple, auto-updated.
Third, we created a weekly email automation that sent reports every Monday at 8am. No human involvement required.
The whole system took four weeks to build and two weeks to test.
